Squad shape

1 Tech Lead · 2 Engineers · 1 Designer

Sahel came to us with a 7-year-old monolith and an in-house team stretched thin keeping the lights on in their Riyadh HQ. They needed to ship a new Arabic-first customer portal end-to-end without slowing the existing roadmap.

The squad

We matched a tech lead, two senior engineers, and a product designer in 6 days. They worked alongside Sahel's existing team in the same Slack and Jira, with overlap covering Riyadh business hours.

How we worked

  • Week 1: Discovery sprint with Sahel PM. Locked the MVP scope, agreed on Arabic-first design.
  • Weeks 2-6: Shipped core flows (login with Nafath, booking, tracking) on Next.js + tRPC.
  • Weeks 7-12: Added Mada + STC Pay payments, dashboards, and integrations with the legacy system.
  • Weeks 13-16: Hardening, performance pass, rollout to 100% of customers.

Outcome

  • 60% faster median page load.
  • 18 features shipped vs. a roadmap of 12.
  • The Sahel team adopted the squad's testing patterns going forward.
  • Full RTL/Arabic support across web + mobile.
